Failure 1: Rayon thread on garments that get hammered
The most common cause of faded, fuzzy embroidery on workwear is rayon thread used on garments that go through hot commercial washes. Rayon has a gorgeous sheen, which is why it's popular for fashion embroidery, but it loses colour and tensile strength under repeated hot washing, bleach exposure and UV. Polyester thread handles all three.
For a corporate blazer worn twice a week and dry cleaned, rayon is a reasonable choice. For a hi-vis shirt worn daily on a Queensland site and washed at 60 degrees? Polyester, every time. Here's the short version:

If your supplier doesn't ask how the garments will be washed before quoting, that's a flag. We ask because the answer changes the thread spec.
Failure 2: The wrong backing behind the stitches
Backing (also called stabiliser) is the material hooped behind the fabric that stops the embroidery distorting the garment. Wrong backing is why logos pucker. There are two main types, and they're not interchangeable.
- Cutaway backing stays permanently behind the design and supports stretchy fabrics like polos, softshells and knits through hundreds of washes.
- Tearaway backing is removed after stitching and suits stable woven fabrics like drill shirts and canvas.
The failure happens when tearaway gets used on a stretch polo because it's faster on the production floor. The logo looks fine at pickup. Twenty washes later, the knit has stretched around the stitching, the design has warped, and the chest panel puckers every time it comes out of the dryer. If your uniforms include pique polos or anything with elastane, cutaway backing should be in the spec. Ask.
Failure 3: Stitch density that fights the fabric
Stitch density is the number of stitches packed into each square centimetre of the design, and getting it wrong ruins garments in both directions. Too dense on a lightweight polo and the fabric bunches, the logo goes stiff as cardboard, and the needle perforations actually weaken the fabric until it tears at the design edge. Too sparse on a heavy canvas jacket and the fabric colour shows through the fill, making your brand colours look muddy.
Density needs to be set per fabric, not copied from the last job. A design digitised for a cotton drill shirt will over-stitch a performance polo. We see this constantly with businesses who bring an old embroidery file from a previous supplier and ask us to run it as-is. Sometimes we can. Often the file needs re-digitising for the new garment, and that's not upselling, it's physics.
Failure 4: Auto-digitised artwork
Digitising is the process of converting your logo into a stitch file that tells the machine where every needle penetration goes, and cheap auto-conversion software does it badly. A logo is pixels or vectors. Embroidery is thousands of physical stitches with direction, sequence, density and pull compensation. Software that converts one to the other automatically produces files with random stitch angles, no underlay, and text that reads fine on screen but stitches out as a blur.
A human digitiser makes decisions software can't. Which elements get satin stitch versus fill. Where the design needs pull compensation so circles don't stitch out as eggs. Whether that fine tagline under your logo can physically be embroidered at all. On a run of 200 uniforms, the difference between a $60 professional digitising job and a free auto-convert is the difference between a crisp logo on 200 garments and a fuzzy one on 200 garments. Same thread. Same machine. Different file.
Failure 5: Text below the minimum stitchable size
Embroidered lettering needs to be at least 4 to 5 millimetres tall to remain legible after stitching and washing. Below that, letterforms close up. The counters in letters like e, a and o fill with thread, and your carefully chosen tagline becomes a caterpillar.
This one hurts because it's invisible at approval stage. The digital mockup shows the text perfectly, because a mockup is just your artwork placed on a garment photo. The stitch-out is where reality arrives. Practical fixes:
- Drop the tagline entirely and let the logo breathe. Chest embroidery has limited real estate anyway.
- Enlarge the text to the 5mm minimum, even if the proportions shift slightly from your brand guide.
- Move fine text to a different decoration method. A printed sleeve or back print handles small type beautifully, and we run both methods on the same garment all the time.
A supplier who stitches your 2mm tagline without warning you is a supplier who wants the sale more than the result.
How does fabric preparation affect embroidery quality?
Fabric that hasn't been properly hooped, stabilised or matched to the design will distort during stitching, and no amount of good thread fixes that afterwards. This is failure number six, and it covers a family of preparation mistakes.
Hoop tension matters. Over-tightened hoops stretch knit fabric during stitching, so when the garment relaxes, the design puckers. Loose hooping lets the fabric shift mid-run, producing misaligned outlines. On plush fabrics like polar fleece and towelling, skipping a water-soluble topping means stitches sink into the pile and disappear. And embroidering over seams, zips or pocket edges without adjusting the design creates lumps and broken needles.
You won't hoop the garments yourself, obviously. But you can pick garments with embroidery in mind. A left-chest logo on a polo with a chest pocket is asking for trouble. Underlay is a foundation layer of stitches sewn before the visible design, and skipping it to save stitch count is a slow-motion failure. Underlay anchors the fabric to the backing, flattens fabric pile so top stitches sit proud, and gives edge stitches something to grip. Without it, satin-stitch borders sink into the fabric, edges look ragged, and the design loosens progressively with every wash cycle.
Some low-cost operations trim underlay because embroidery is often priced per thousand stitches, and underlay adds stitches the customer never sees. You can't spot missing underlay in a photo of the finished logo. You spot it at wash 15 when the border starts walking away from the fill. When comparing quotes for embroidered uniforms, a suspiciously low stitch count for the same logo usually means someone deleted the foundation.

Before approving any embroidered workwear order, confirm the thread type, backing type, minimum text size and whether a physical stitch-out sample is included. In practice, that looks like this:

- Professional digitising, with the digitiser seeing the actual garment fabric
- A stitched sample or clear stitch-out photo before the full run, not just a digital mockup
